The 5 maturity levels

  1. Level 1Ad hocAI is a few individuals' business

    A handful of people use AI tools for their own work. The company has no deliberate direction, nobody knows who is using what, and there is no assurance about where data goes.

  2. Level 2EstablishingExperiments, no deliberate direction

    Pilots or POCs exist but they are scattered and not tied to business goals. Outcomes depend on the enthusiasm of individuals rather than on organisational capability.

  3. Level 3PerformingSomething runs for real

    At least one AI application serves day-to-day work, with a named owner and a process. But scaling it still costs about as much effort as starting over.

  4. Level 4OptimizingMultiple functions, a shared foundation

    AI has spread across functions on a shared data and governance foundation. Adding a new use case is far faster than the first one was, and its impact is measurable.

  5. Level 5EmbeddedAI is a core capability

    AI is part of how the company decides, designs products and serves customers. Both cost and value are tracked per use case, and the organisation learns from what fails.

How to answer

Answer based on what actually happens consistently, not on plans or intentions. If something only happened on one isolated project, it does not count as the current state yet.

Not sure? Pick “Not sure”. That is a valid and useful answer — we count it separately and never score it as a low mark. The fact that nobody in the organisation can see part of the picture is itself a finding.
